A data-driven breakdown of what actually drives cost in large-scale cellular IoT deployments — and how multi-carrier eSIM changes the math.

Executive summary

Connectivity is rarely the biggest line item in an IoT deployment, but it is almost always the biggest source of unplanned cost. This paper examines the true total cost of ownership (TCO) of cellular IoT connectivity across three device fleets we studied in 2025 — a 42,000-unit fleet telematics deployment, a 12,000-camera mobile surveillance network, and an 80,000-meter smart-metering rollout.

Chapter 1 — The five hidden cost centers

  • Truck rolls caused by SIM swaps and single-carrier dead zones
  • Data overage from bursty firmware updates on shared pools
  • Carrier lock-in forcing re-certification when contracts expire
  • Support escalations across three vendors instead of one platform
  • Depreciation risk when a carrier sunsets a technology (3G, LTE-M in some regions)

Chapter 2 — Why multi-carrier eSIM wins on TCO

A single eSIM with remote profile provisioning across three or more carriers eliminates most truck rolls, removes the largest single point of failure, and gives procurement real leverage at renewal time. In every deployment we measured, three-year TCO fell 22–41% versus single-carrier SIMs.

Chapter 3 — The decision framework

We provide a scoring rubric across coverage, latency, throughput, contractual flexibility, and support model. The rubric is included as Appendix A.
